When model performance is poor, teams often buy a collection platform. Critical features already happen in orders, QC, and escalations. Instrument the business system first—features stay with owners, and intelligence can connect to production.

On intelligence projects, data teams often start with collection tools: web tags, sensors, log platforms. Money is spent, yet features still do not align with work orders. Actions that decide quality, delivery, and payment happen inside business systems—who changed the due date, what QC captured, which escalation level was reached. If these are not stored, external collection is only circumstantial evidence.

Features should come from business system instrumentation first. Side-channel collection can supplement; it cannot replace the main chain.

Why a Separate Collection Tool Misaligns

Collection tools speak clicks and devices; business speaks documents. Timestamps, keys, and org definitions differ—alignment depends on after-the-fact patches. Too many patches and features drift; models learn noise. Business rejects the numbers; intelligence stays in the lab.

Permissions are worse. Side channels easily sweep fields that should not leave the domain. Business instrumentation can authorize by field; wide nets rarely reach cell-level control.

  • New instrumentation goes through review: purpose, retention, identifiers—prevent collection bloat.
