Slow changeovers usually mean tooling, programs, materials, and people are out of sync—not that the plant lacks a full 3D model. Standardize changeover elements first; digital twin can wait and must not replace shop discipline.

When changeover time will not drop, consultants may pitch digital twin—rehearse changeovers virtually then deploy. For small plants that is often too early. Real time is finding molds, tuning programs, waiting on material and people—visible with a stopwatch, not a virtual factory.

Twin has value after execution stabilizes. Chaotic execution only simulates chaos more precisely.

No tooling location or status; programs not bound to orders; checklists live in veteran memory; previous order still at the line while the next starts. Fix with fixed locations, lists, and parallel prep—cut large chunks before simulation.
