When promos or big orders hit, sales, planning, and purchasing each quote different ATP—and meetings become shouting matches. Freeze one ATP definition first so shock can be scheduled, not yelled onto the line.

Normal S&OP can muddle through on experience. Promo windows or a sudden large order arrive: sales says yes, planning says capacity full, purchasing says material in three weeks. Numbers don’t tie and the meeting becomes volume. Shock isn’t the problem—missing a shared ATP definition is.

ATP isn’t warehouse on-hand—it’s quantity you can truly promise inside the delivery window. Without one definition, taking orders is gambling.

How Three Books Break the Meeting

Sales reports sellable as stock plus optimistic forecast; planning reports capacity from standard hours; purchasing reports arrivals on unconfirmed POs. Each number looks right; on one delivery date they explode. Then overtime and air freight eat margin.

Promos and big orders fight the same capacity slice. Without shared ATP whoever speaks first wins; shop floor pays for both sides later.

Freeze ATP Before the Meeting

  • Pre-lock: on-hand, WIP, confirmed inbound, capacity window into one ATP table.
  • Separate promo and big-order consumption—don’t double-book the same capacity.
  • Over-ATP demand discusses add capacity, slip date, or cut scope—not “take it first, figure later.”
  • Within ten minutes after meeting, write commitments back to orders and plans—verbal deals expire overnight.
