Supplier Tiering: Quality, Delivery, Price, and Collaboration Willingness All Matter

Tiering by price alone picks the cheapest suppliers least willing to collaborate. Score quality, delivery, price, and collaboration willingness in four dimensions—then share and audit frequency can follow risk.

Annual reviews weight price; quality is impression; delivery is chasing; collaboration gets "reasonably cooperative." Next shortage or quality incident, scores explain nothing. Supplier tiering must be four-dimensional: quality (incoming and customer complaints), delivery (promise achievement), price (total cost of ownership), collaboration willingness (e-invoicing, timely defect returns). Miss one dimension and tiering is procurement's subjective list.

Collaboration willingness looks soft; in shortages it is hard: suppliers who hide capacity or skip portals are risk even at low price.

All Four Must Be Verifiable

Quality uses incoming batches and closed 8Ds—not annual dinner ratings. Delivery uses order promises and warehouse scans. Price includes freight, quality loss, and expedite—not unit price alone. Collaboration uses ASN, reconciliation timeliness, portal activity—not "good attitude."

  • Tier results tie to share, payment terms, and audit frequency.
  • Single-dimension red flags can downgrade in one vote—averages must not hide blow-ups.
  • New suppliers get limited share in observation; upgrade only when all four pass.

Tiering Must Drive Daily Work

Planners should see tier when ordering—not only at year-end. The XYN digital intelligence system records quality, delivery, and reconciliation collaboration in supplier profiles for weekly tier updates. Four dimensions complete—price cuts will not cut collaboration; without willingness, portal projects stall at "suppliers won't log in."

Next bid: make collaboration willingness a required answer. No answer—no strategic supplier status, however good the price looks.

Willingness must be asked out loud. If not asked, portals still mean email and phone.
